Case Study: Enterprise Automated Testing Framework — ServiceNow Test Automation Platform for PTC Software
The client: PTC Software, a global enterprise software company, running critical business operations on ServiceNow — including internal workflows, orchestrations, and platform processes across QA, development, and staging environments.
The problem: Every time PTC's engineering team needed to validate a release, QA engineers manually clicked through each ServiceNow workflow and orchestration by hand. With 40+ business-critical UI flows to cover across three environments, a single full regression cycle took 2–3 days — and that was before accounting for human error, missed edge cases, or the context-switching cost of engineers stopping feature work to run tests.
The specific pain points were:
- Manual regression at scale — each release required engineers to individually trigger and observe every workflow and orchestration in QA, dev, and staging, making frequent releases impractical and risky.
- No standardised test structure — without a consistent framework, test coverage was uneven and dependent on individual engineers remembering which flows to check, introducing silent gaps in validation.
- Release cycles held hostage to testing — 2–3 days of manual validation per release meant the team could only ship infrequently, slowing down the entire engineering pipeline.
- No repeatability or audit trail — manual testing produced no structured record of what was tested, what passed, and what failed, making it harder to build confidence in a release or diagnose regressions after the fact.
The solution: I led a small team to architect and build a custom Automated Testing Framework (ATF) inside ServiceNow, purpose-built for PTC's internal workflow and orchestration catalogue. The framework standardised test execution across QA, dev, and staging environments through a clean three-tier hierarchy — Suites containing Groups containing individual Test Cases — giving the team a maintainable, scalable structure that could grow alongside the platform without becoming unmanageable.
The ATF automated validation of 40+ ServiceNow workflows and orchestrations, covering the full surface area that previously required manual execution. Engineers can trigger a full regression run on demand, and scheduled runs execute automatically to catch regressions before they reach a release decision — cutting validation time from 2–3 days to under 5 minutes.
The platform was built around three principles:
- Standardised structure — a three-tier Suite → Group → Case architecture that made test organisation consistent, maintainable, and easy to extend as new workflows were added.
- Full environment coverage — the same framework runs across QA, dev, and staging, so a release moves through each environment with the same validation bar rather than being tested inconsistently at each stage.
- Repeatable, automated execution — both scheduled and on-demand runs with structured output, replacing the informal, person-dependent process with a consistent, auditable pipeline.
The three-tier ATF (Suite → Group → Case) runs scheduled and on-demand across QA, dev, and staging environments, validating ServiceNow workflows and orchestrations automatically and producing structured pass/fail output per run.

The foundation of the ATF is a deliberate structural decision: organising all test coverage into Suites (top-level groupings by functional area), Groups (logical clusters of related workflows within a Suite), and individual Test Cases. This wasn't just an organisational preference — it directly determined how maintainable the framework would be as PTC's workflow catalogue grew. Adding a new workflow means adding a Test Case in the right Group, not restructuring the entire catalogue. Running regression for a specific functional area means triggering a Suite, not hunting through a flat list of 40+ individual cases.
Each of the 40+ Test Cases was built to exercise a real ServiceNow workflow or orchestration end-to-end — triggering the flow, validating intermediate states, and asserting the expected outcome. Where workflows involved UI interactions, the ATF drove them programmatically through ServiceNow's ATF UI testing capabilities, removing the need for a human to click through forms and approval screens. JavaScript was used throughout for custom scripting where ServiceNow's native test steps didn't cover the required validation logic.
The same framework runs identically across QA, dev, and staging — meaning engineers get the same validation signal at every stage of the release pipeline, not a thorough test in one environment and a cursory check in another. Scheduled runs execute automatically in each environment, surfacing regressions early without requiring an engineer to remember to trigger a test. On-demand triggering is also available for cases where a specific workflow needs immediate validation outside the regular schedule.
Integrating the ATF into the engineering release process meant that the question "is this safe to release?" shifted from "did someone remember to test everything by hand?" to "did the ATF pass?" Every run produces structured pass/fail output across all 40+ cases, giving the team an auditable record of exactly what was validated and what the result was — something the previous manual process never produced.
- Release validation time: Reduced from 2–3 days to under 5 minutes — a 99%+ improvement — by replacing manual click-through testing with fully automated execution across all 40+ workflows and orchestrations.
- Test coverage: Standardised and guaranteed coverage of 40+ business-critical ServiceNow workflows and orchestrations across QA, dev, and staging environments on every run, eliminating the silent gaps of manual testing.
- Release frequency: Removing a 2–3 day manual validation bottleneck directly unblocked the team's ability to ship more frequently — releases that were previously infrequent due to testing overhead became practical to run on a regular cadence.
- Engineering overhead: Freed QA engineers from repetitive manual execution cycles, redirecting that time toward higher-value work rather than clicking through the same 40+ flows before every release.
- Repeatability and auditability: Every run produces a structured record of results — something the manual process never provided — giving the team a consistent, defensible signal for release decisions.
